Why Your DEI Training Isn't Working (And What VR Does Differently)

Most organisations are still running the same DEI training they ran a decade ago. A half-day workshop. A mandatory e-learning module. A facilitator with a slide deck. And every year, leaders sign off the budget hoping this time it will stick.

It won't. And the research is unambiguous about why.

The hard truth: Harvard sociologists Frank Dobbin and Alexandra Kalev reviewed diversity programmes across thousands of companies over 30 years and found that most yielded little to no effect on bias. In some cases, they actually increased it. Hundreds of studies dating back to the 1930s point to the same conclusion: traditional anti-bias training does not reduce bias, alter behaviour or change the workplace.


That is not a reason to abandon the goal. It is a reason to change the method.


The Three Reasons Traditional DEI Training Fails


Understanding the failure modes matters, because they are structural, not superficial. Tweaking the content or switching facilitators will not fix them.


It targets individuals, not systems


Most DEI training assumes that if you raise awareness of bias in a person, their behaviour will change. McGill University's 2025 briefing on DEI reform found that this assumption is simply wrong. Bias lives in organisational systems, policies and norms, not just in individual minds. Training that focuses on personal attitudes while leaving systems untouched produces no lasting change.

It creates a false sense of progress


After completing a DEI module, employees often believe the problem has been addressed. Leaders feel the same. This complacency is arguably more damaging than doing nothing at all, because it closes off the conversation precisely when it should be opening up.

Mandatory training triggers backlash


When training is compulsory, it is perceived as a threat to autonomy. Research consistently shows this increases resistance and, in some cases, hostility toward the very groups the training aims to protect. The format itself undermines the outcome.


The gap that matters most: In one study, HR leaders rated their DEI efforts at 97% effective. Employees rated those same efforts at 37%. That disconnect is where inclusion initiatives go to die.


What VR Changes


VR does not just deliver content differently. It changes what the brain does with that content.


When someone steps into an immersive experience, they are not reading about another person's perspective. They are inhabiting it. Neuroscience research shows that embodied perspective-taking activates empathy at a neurological level in a way that passive instruction cannot replicate. The emotional memory formed during a VR experience is far more durable than anything retained from a slide presentation.


This matters for three practical reasons:


  • Behaviour, not just awareness. VR creates the conditions for genuine perspective shift, which is the precursor to changed behaviour. Knowledge transfer alone is not enough.


  • Psychological safety. Learners can explore uncomfortable situations in a consequence-free environment. This removes the defensiveness that derails traditional training.


  • Measurable outcomes. Because VR experiences are consistent and repeatable, organisations can actually measure attitude and behavioural change over time, not just completion rates.


The goal was never to tick a compliance box. It was to build workplaces where people genuinely feel they belong. That requires a fundamentally different kind of intervention, one grounded in neuroscience and designed to create lasting change rather than temporary awareness.
